How to Evaluate If Your Business Is Ready for AI

- Documented schemas. Someone on your team can explain what every field in your core databases means, where it comes from, and how it gets updated.

Why this matters for AI: A large language model or automation tool needs explicit instructions. If your best people cannot articulate the rules they follow, an AI system certainly cannot learn them. Process documentation is not bureaucratic overhead. It is the blueprint AI needs to function.
Pillar 3: Team Capability
AI does not replace your team. It changes what your team does. The question is whether your team is ready for that change.

- Change management muscle. Your organization has successfully adopted new tools or processes in the last two years. People adapted. The adoption stuck.
What "Not Ready" Looks Like
- The last software rollout took 18 months and half the team still uses the old system.
- Suggestions for new tools are met with "we've always done it this way."
- No one on your team has used ChatGPT, Claude, or any AI tool in a professional context.
- The IT department is seen as a help desk, not a strategic partner.

Pillar 4: Leadership Buy-In

- Budget is allocated, not just discussed. There is a line item. There is a timeline. There are milestones. This is a funded initiative, not a wish list item.
- Leadership is prepared for disruption. They understand that AI implementation will change workflows, may eliminate some roles, will create new ones, and will require a transition period where productivity might dip before it improves.
- There is executive sponsorship. A specific C-level or VP-level person owns this initiative. It is in their objectives. They are accountable for outcomes.

- AI comes up in board meetings because competitors are doing it, not because of a clear internal need.
- The budget conversation ends with "let's start small and see what happens" without defining what "small" means or what success looks like.
- Leadership expects AI to be a plug-and-play solution that requires no organizational change.
- No one at the executive level can explain what AI will actually do for the business in specific, measurable terms.
The risk of proceeding without real buy-in: The initiative gets funded, a vendor gets hired, a pilot gets launched, and then it stalls. No one is willing to change the processes required to make it work. The AI project becomes shelfware. You have spent $200K to prove that you tried.
Pillar 5: Budget Reality
AI is not cheap. It is not astronomically expensive either. But the total cost is almost always higher than companies expect because they budget for the tool and forget everything else.
What "Ready" Looks Like
- You have budgeted for the full stack. Not just the AI platform or model. The data preparation. The integration work. The training. The ongoing maintenance. The compute costs. The security review.
- You understand the timeline. A meaningful AI implementation takes 6 to 18 months depending on complexity. You have budgeted for that duration, not just for a 3-month pilot that leaves everyone hanging.
- You have calculated the ROI honestly. The benefits are projected against realistic adoption curves, not best-case scenarios. You have accounted for the productivity dip during transition.
- There is a contingency. AI projects hit unexpected roadblocks. The data is messier than expected. The integration takes longer. You have 20-30% buffer in your budget and timeline.
What "Not Ready" Looks Like
- The budget is based on a vendor's demo pricing without accounting for customization, integration, or scale.
- There is no budget for ongoing costs. AI is not a one-time purchase. Models need updating, data pipelines need monitoring, and the tools themselves charge ongoing fees.
- The ROI calculation assumes 100% adoption on day one.
- The entire budget is the cost of a single tool license, with no allocation for implementation, training, or change management.

For a mid-market company ($10M-$100M revenue) implementing a meaningful AI initiative, here is what the budget typically looks like:
- AI platform/tools: 25-35% of total budget
- Data preparation and integration: 20-30%
- Implementation and customization: 15-20%
- Training and change management: 10-15%
- Ongoing maintenance (annual): 15-25% of initial investment
If your budget only covers the first line item, you are not ready to start. You are ready to plan.
Common Mistakes That Derail AI Initiatives
Even companies that score well on the five pillars make avoidable errors. Here are the ones we see most often.
Jumping to tools before strategy. The VP of Engineering sees a demo, gets excited, and buys a platform. Then the team spends six months trying to find a use case that fits the tool they already purchased. Strategy first. Tool selection second. Always.
Buying AI products without an integration plan. An AI tool that does not connect to your existing systems is a toy. Before you buy anything, map out exactly how it will connect to your CRM, ERP, data warehouse, and operational workflows. If the integration path is unclear, that is a red flag.

Interpreting Your Score
- 20-25: You are ready to move. Identify your first use case and begin vendor evaluation.
- 15-19: You are close. Focus on strengthening your weakest pillar before committing significant resources.
- 10-14: You have foundational work to do. Invest in data infrastructure and process documentation first. AI can wait 6-12 months.
- 5-9: AI is not your priority right now. Focus on operational fundamentals. The good news: the work you need to do will improve your business regardless of AI.
When to Bring in Outside Help
There is no shame in getting expert guidance. In fact, the companies that waste the most money on AI are the ones that insist on figuring it out alone.
Bring in outside help when:
- You do not have an internal AI champion with real implementation experience.
- Your assessment revealed gaps in data infrastructure that require architectural changes.
- You need to move fast. A competent external partner compresses timelines by 40-60% because they have done this before.
- You need an objective assessment. Internal teams have blind spots. They cannot see the problems they have been working around for years.
- The initiative is strategic enough that getting it wrong would be costly. A $500K mistake is more expensive than a $75K advisory engagement.
Build internally when:
- You have a strong technical team with genuine AI/ML experience (not just interest).
- Your use case is well-defined and your data is clean.
- You have the luxury of time. Internal builds take longer but build lasting institutional knowledge.
- AI is core to your product or competitive advantage. If AI is what you sell, the expertise needs to live in-house.
